An affiliate program is the only acquisition channel where you pay after the result. That economic advantage is also why badly launched programs fail quietly: pay the wrong amount for the wrong action, skip fraud controls, or neglect activation, and the channel bleeds margin instead of adding it. This playbook sequences the launch so each step de-risks the next.
Step 1 — Model the Economics First
Before touching software, answer one question: how much can you pay for a conversion and still make money? Work backwards from customer lifetime value through your gross margin to a maximum allowable commission. Your affiliate payout must fit inside that number with room for the program's overhead — tracking platform cost, management time, and an invalid-traffic reserve.
Copying a competitor's headline commission rate without knowing their margin structure. A rate you cannot sustain forces a public commission cut later — the single fastest way to lose publisher trust.
Step 2 — Design the Commission Structure
Match the payout model to the behaviour you want. CPS (a percentage of sale) aligns publishers with revenue and is the default for ecommerce. CPA flat bounties suit lead-driven and subscription funnels. RevShare wins loyalty in categories with long customer lifetimes. Most mature programs blend models and layer tiered bonuses on top for volume. The full trade-offs are in our commission models guide — the launch rule of thumb: start slightly conservative with a published performance-tier path, because raising rates is a celebration and cutting them is a crisis.
Step 3 — Set Up Tracking Properly
Tracking is the trust layer of the entire program — publishers only promote what they can verify gets counted. Set up server-to-server postback tracking as your primary method from day one: it survives cookie blocking and ad blockers, and it is the industry standard your best publishers will expect. Configure your attribution window, deduplication rules, and a test conversion path before any partner sends a click.
- Tracking domain live (branded, not a shared generic domain)
- Postback fires verified end-to-end with a test conversion
- Attribution window and dedup rules documented for publishers
- Fraud screening active before the first live click
Step 4 — Write the Program Terms
Your affiliate agreement is a fraud control, not a formality. Define allowed and prohibited traffic sources (brand bidding, cookie stuffing, incentivised traffic, self-referrals), the conversion validation window, payment thresholds and schedule, and the grounds for withholding invalid commissions. Publish it on the signup page — ambiguity always resolves against you later. If you operate in or target the EU, review the GDPR obligations for affiliate tracking at this stage, not after launch.
Step 5 — Recruit the First Fifty Publishers
Cold-start recruitment is targeted outreach, not a directory listing. Work four sources in order of conversion probability: your existing customers and newsletter audience; content sites already ranking for your category's commercial keywords; creators your buyers actually follow; and niche communities where your product is discussed. Personalise the pitch with the numbers publishers care about — EPC expectations, conversion rate, cookie/attribution window, and payment reliability.
Fifty engaged publishers who send their first click within a week outperform five hundred dormant signups. Optimise recruitment for activation probability, not application count.
Step 6 — Activate, Don't Just Approve
The gap between "approved" and "first conversion" is where most programs lose their recruits. Approve clean applicants within 24 hours, and make the first session productive: pre-built creatives and deep links, a starter guide, and a direct contact. Automate the nudges — day-3 "links live yet?", day-7 first-click check, day-30 performance review. Our publisher onboarding framework covers the full sequence, including the KYC checks that keep fraud out of the funnel without slowing good partners down.
Step 7 — The First-90-Days Scoreboard
Judge the launch on leading indicators, not revenue alone: publisher activation rate (share of approved partners with a click in 14 days), time-to-first-conversion, EPC by traffic source, invalid-traffic rate, and revenue concentration across your top five partners. Healthy programs commonly reach break-even inside three to six months — the levers are activation speed and keeping invalid conversions out of payouts. The full metric definitions are in our KPI guide.
Everything in this playbook — S2S tracking, commission engines, program terms enforcement, publisher portals, and fraud screening — is standard configuration on Affclix rather than custom build work. You can have the infrastructure ready the same afternoon and spend your launch quarter on recruitment, where the returns actually are.
